Commercial leadership for founder-led businesses

A business you love, that pays for the life you chose.

I help founders get clear on the life they want, and build or grow the business that creates it. Three ways to work together: The Life, The Business, The Engine. Delivered by one executive leader, working directly with you.

Why the best businesses feel different

When heart and mind are aligned, the founder and the business thrive.

A founder standing relaxed at the doorway of her garden café, guests at the tables behind her

The best businesses start in the heart: work you love, people you care about, a life you actually want. The mind's job is to make it pay. When the two agree, customers feel it. They stay loyal, tell their friends, make you part of their lives. That alignment is your competitive advantage and your passion, in one.

Who this is for

Small and medium businesses of every kind. What you sell matters less than why you built it.

For owners ready to grow

A resort owner arranging frangipani on the veranda of a guest bungalow, pool and palms behind

You started this because you care about the work, and it shows: the people who find you stay loyal. But too few find you. Maybe there's no real sales and marketing engine behind the business. Maybe there is, and it needs rebuilding. Or you know exactly what to do and don't have the hours.

Start with The Business or The Engine →

For people ready to break out

A smiling woman in a navy blazer and clay scarf walking out of a glass office building in the morning sun, carrying a box with a framed photo, notebooks and a trailing plant

You've done well, and you know you're meant for more. You don't have the answer yet, just the certainty that there's a life out there with your name on it. That's enough. We start there, then make it real: the life, the business, the plan to get from here to there. I've made that move myself.

Start with The Life →

Life first. Then the business.

Most people build backwards.

They pick a number, then sacrifice their life to hit it. The businesses people fall in love with were built the other way round: the founder decided how they wanted to live, where, with whom, doing what, and built a business that creates that life. Customers feel it in the garden, the menu, the welcome, and they come back for it.

How it works

Three ways to work together.

Start wherever you are. Take one, two or all three.

A father walking barefoot along a garden path with his child and dog, coffee in hand, toward a bamboo gate with bicycles: the business, not yet open

The Life

Get precise about the life the business exists to create. Not the version you'd write in a plan. The one your heart already knows.

A thatched garden restaurant at dusk, every table full, guests laughing under lanterns, a couple waiting happily by the chalkboard at the entrance

The Business

Shape and sharpen your proposition until people understand it, want it and pay for it. Who it's for, what you're selling, how it's described, what it costs. Positioning, story, offer, price.

A laptop and phone on a teak reception desk showing a nearly full booking calendar, while the owner walks away down the garden path in a sun hat

The Engine

Website, channels, inbound funnel, sales process. Built, run and handed over. I build it with you, run it until it's working, then either keep running it or hand you the keys.

One senior head, not an agency

I did the thing I'm describing.

Strategy for a global corporate. A venture-backed startup. Interim commercial leadership for growing companies. Then I chose the life, moved to Thailand, and built Vihara Sanctuary from a derelict plot into a profitable jungle spa. You work with me directly. I've built my own AI systems to do the work of a team, so you pay for one senior head, not a payroll. I work with no more than three businesses at a time, so you get me, not a share of me.

In their words

What it's like to work with me.

Vihara Sanctuary

A jungle day spa in Lamai, Koh Samui, designed first around the life we wanted to live, then built into a business that pays for it. Opened February 2026, broke even in the first 6 months and reached 28% operating profit by month 7. Positioned as the island's most peaceful place to reset, with 150+ five-star reviews in 6 months, ranked top three on Google Maps without paid ads, and recommended by AI search assistants.

Good to know

Questions, answered.

Where are you, and does it matter?

Koh Samui, Thailand, with clients in the UK, Europe, North America and Australia. Everything runs on video calls and shared workspaces. The time difference means I'm often working while you sleep, which clients tend to like.

What are these AI systems, and what do they actually do?

Think of it the way a commercial director works with a good team. I set the direction, make the judgement calls, write the strategy and own every decision. The team does the legwork, fast and in volume: research, first drafts, number-crunching, content, reporting. The difference is that my team is a set of AI systems I've built and trained around how I work, which means you get a director's thinking and a team's output without paying for either headcount.

Do you only work with hospitality businesses?

No. Resorts, restaurants, studios, agencies, software, trades. I've worked in energy, construction, luxury retail, fintech and hospitality; what you sell matters less than what you built it for.

Who is this not for?

Not for you if you want a team to execute a plan you've already got, or if you're shopping for the cheapest option. Right for you if you want someone senior to think it through with you, and then build it.

Do I have to take all three?

No. Most owners start with The Business or The Engine. Most people breaking out start with The Life. We'll work out the right entry point on the first call.

How soon can we start?

Usually within two weeks of our first call, sometimes sooner. I take on no more than three businesses at a time, so if I'm full I'll tell you when the next place opens rather than squeeze you in.

How do you charge?

Fixed fees for The Life and The Business, a fixed build fee and then a monthly retainer for The Engine. Never by the hour. If we build a funnel that produces traceable revenue, a performance share is available if you'd rather pay that way.

Can I pay in instalments?

Each piece of work is paid for before it starts: a bundle of The Life, the full The Business sprint, each month of The Engine. The Engine build is the exception, paid half on confirmation and half at the midpoint. That's how I keep fees fixed and the work uninterrupted.

What happens after The Engine? Am I dependent on you?

No. Everything is built in accounts you own. Some owners keep me on to run it, some take it in-house. When you're ready to take it in-house, you give 30 days' notice and I use that time to train you or your team to run it. The training ends when the notice period does.

Is this coaching or consulting?

Both, in one person. The life work is real, personal work. The business work is senior commercial leadership. The point is that they're done together, by someone who has done both himself.

Start here

Send me a message. We'll take it from there.

Tell me a little about the business, or the life you keep picturing. I'll reply myself, usually the same day, and we'll find a time to talk properly. Thirty minutes, no pitch, no deck. If I'm not the right person, I'll say so.

I'm on Koh Samui, Thailand (GMT+7) and often out on site, so WhatsApp reaches me fastest.

The Life

What you get

What we do

Most people think they know what they want. Usually it's goals driven by the need for approval, by what's expected of them, by fear. Rarely is it what the heart truly wants. My job is to go deep with you, get real and personal, and uncover what your heart already knows. It can be uncomfortable, and sometimes emotional, because the honest answer is often not the one you walked in with. We use conversation, written exercises, and a few practices for getting out of your head and letting go of what isn't yours. Then we get precise: where you live, how you work, who you serve, what you earn.

What you walk away with

  • A written Life Blueprint: one page, in your words, that every later business decision is checked against.
  • A clear decision on what the business must be, and must not be, to serve it.
  • A quieter mind about the things that were driving you and weren't yours.
  • If you're breaking out: an exit plan with a date, and a first pass at what you'll build. This usually takes more sessions, and we'll agree that as we go.

How it runs

Sessions of 90 minutes by video, a week apart. Four to start; more if the work needs it. The sessions are where the real conversation happens: your answers, my questions, and the ones that test them. Between sessions I take it away, test what you've said against your real numbers and your real life, and draft the blueprint. You arrive at each session to finished work, not a blank page.

Your time

About two hours a week, plus whatever the exercises ask of you. The rest of the hours are mine.

The Business

What you get

What we do

Shape and sharpen your proposition until people understand it, want it and pay for it. Who it's for, what you're selling, how it's described, what it costs. For an existing business, we start from your customers and your numbers. For a new one, we start from the blueprint.

What you walk away with

  • Your positioning: who it's for, what it is, why it's different, in a form you can say out loud.
  • Your story: the narrative that runs through the website, the sales conversation and every post.
  • Your offer and pricing: what you sell, how it's packaged, what it costs and why.
  • A one-page go-to-market plan: which channels, in which order, and what to build first.

How it runs

Three to four weeks. A kick-off, two working sessions, and a final walk-through of the finished documents. The sessions are where we combine our ideas and challenge each other's thinking. Between them I take it away: the research, the analysis, the writing and rewriting of the positioning, the story, the offer and the pricing. Each session, you review finished work and we decide.

Your time

About three hours a week, more in the first week. The rest of the hours are mine.

The Engine

What you get

What we do

Build the sales and marketing engine that turns the proposition into customers, run it until it's working, then either keep running it or hand you the keys.

What you walk away with

  • A live website that says what the business is and converts visitors into enquiries or bookings.
  • Your channels set up and working: the two or three that matter for your business, not all of them.
  • An inbound funnel: how someone finds you, what they see, how they book, what happens next.
  • A sales process you can run yourself: the call, the proposal, the follow-up.
  • Tracking, so we both know what's working.

How it runs

Six to eight weeks to build, with a weekly session where we look at what's been built, test the thinking, and decide what's next. Between sessions I'm building: the website, the channels, the funnel, the tracking, with the AI team producing the volume of work a team would. Then month by month I run it, report what happened, and improve it. When you're ready to take it in-house, you give 30 days' notice and I train you or your team during that period.

Your time

About two hours a week during the build, under an hour a week while I run it. The rest of the hours are mine.

The buying decision

Why this, and not the usual options?

Hire a senior marketing executive

A full-time commercial director is a serious salary, and they'll still need a team to carry out the work. For a growing business that's often more than the budget allows. Here you get the same level of thinking for a fraction of the cost, with the execution included.

Hire a junior marketer

A good option if you already have someone senior to guide them. If you don't, the direction still has to come from you, and marketing becomes one more thing on your desk rather than one less.

Hire an agency

Day to day you'll usually get an account manager and a team shared with other clients. Here you work directly with a founder who has built businesses from zero, and the execution comes with it, at a fraction of what most agencies charge.

Hire a coach, or a consultant

A coach will help with the life and the founder; a consultant will build the business and the funnel. Finding both in one person, who has lived both, is rare. That's the point of working this way: the life shapes the business, and the business pays for the life.

The trade-off, plainly

This isn't the cheapest option and it isn't the biggest team. It's one experienced person, with an AI team behind them, doing the senior work directly with you. If you want scale and headcount, an agency is the right call. If you want someone to think it through with you and then build it, this is.

Pricing

What it costs

The LifeFour sessions to start, then as the work needs.
from $2,500
The BusinessA fixed-fee sprint, three to four weeks.
from $7,500
The EngineBuilt in six to eight weeks, then run month by month.
from $12,000 to build
then from $4,500 a month

All prices in US dollars. After our first call I'll send you a quotation with the scope, the figure and the payment dates.

How payment works. Each bundle is paid before we start: the four sessions of The Life, the full Business sprint, the first month of The Engine run. The Engine build is half on signing, half at the midpoint review. Extending The Life is a new four-session bundle, agreed before we begin.

Fixed fees are fixed. If the work takes longer than I quoted, I keep going until it's done. No surprise invoices.

Terms and conditions

Version 1.0 · 25 October 2026

1. Who we are

Vihara Studio is a trading name of Vihara Co., Ltd., a company registered in Thailand with its principal place of business in Koh Samui, Surat Thani ("we", "us", "Vihara Studio"). These terms apply to every engagement, together with the written quotation we send you. If the quotation and these terms conflict, the quotation prevails.

2. What we provide

Strategic, commercial and marketing advice and services for founders and their businesses, offered as three services. You may take one, two or all three, in any order. Each is quoted separately, and the scope, deliverables, timing and fees for your engagement are those set out in your quotation. Anything not in the quotation is out of scope unless we agree it in writing.

2.1 The Life. Personal and commercial clarity work with the founder, delivered in bundles of four sessions. Each session is 90 minutes by video call, normally one a week. Between sessions we review what you have told us, test it against your circumstances and numbers, and draft. The deliverables of a bundle are a written Life Blueprint of one page, in your words, and a clear statement of what the business must be, and must not be, to serve it. Where you are leaving employment to build something new, the work usually extends to an exit plan and a first outline of the business; this commonly needs more than one bundle, and we will tell you when we can see that. Further work is agreed and quoted as additional four-session bundles. The Life is development work with a commercial purpose; see section 8 for what it is not.

2.2 The Business. A fixed-scope sprint of three to four weeks: a kick-off session, two working sessions and a final walk-through, all by video call. Between sessions we do the research, analysis, writing and rewriting. The deliverables are written documents: your positioning; your story; your offer and pricing; and a one-page go-to-market plan. For an existing business we start from your customers and your numbers, which you provide; for a new one we start from the Life Blueprint or an equivalent brief. The timetable assumes you give feedback within the times agreed at kick-off.

2.3 The Engine. Two phases, quoted separately. The build: six to eight weeks, with a weekly video session and a midpoint review, in which we build the website, set up the two or three channels that matter for your business, design the inbound funnel, write the sales process and install tracking. The run: after the build, month by month, we operate the engine, report each month on what happened and improve it. The run continues until either party ends it on 30 days' written notice. Handover training for you or your team is provided during that notice period and ends with it; any training or support requested after the run has ended is quoted separately. Accounts created for the engine (domains, hosting, platforms, advertising and analytics accounts) are opened in your name and remain yours; you grant us the access we need to do the work. Third-party costs are not included in our fees; see section 4.

3. How an engagement starts

After a first conversation we send a quotation stating the scope, the fee and the payment dates. The engagement begins when you have confirmed the quotation in writing (email or message is sufficient) and the first payment has cleared. We hold the quoted price for 30 days.

4. Fees and payment

Every piece of work is paid for before it starts. The payment points for each service are:

  • The Life: each four-session bundle is paid in full before the first session of that bundle. Sessions in a bundle must be used within three months of its start date (section 5).
  • The Business: the full sprint fee is paid before the kick-off session.
  • The Engine build: half on confirmation of the quotation, before work starts, and half at the midpoint review. The second half is due at the midpoint whether or not you later proceed to the run phase. The website and other assets go live, and are handed to you, after the second payment has cleared.
  • The Engine run: a fixed monthly fee, paid in advance on or before the first day of each month of service. Either party may end the run on 30 days' written notice; the month in which the notice period ends is paid in full.

In all cases:

  • All fees are quoted and payable in US dollars unless the quotation says otherwise.
  • Fixed fees are fixed. If the agreed scope takes us longer than we estimated, we complete it at no extra charge. If you ask for work outside the agreed scope, we quote for it separately before starting.
  • Fees exclude VAT and any other sales, withholding or similar taxes. If the law of your country requires you to withhold tax from a payment, you will increase the payment so that we receive the full quoted amount. Bank and transfer charges are yours.
  • Third-party costs, for example advertising spend, software subscriptions, domains, hosting, stock media and tools used in your business, are not included. You pay these directly, or we invoice them at cost with your prior approval.
  • If a payment is late, work pauses until it is received and any dates in the quotation move accordingly. We may charge interest on overdue amounts at 1.25% per month.

5. Sessions and scheduling

Sessions take place by video call at times agreed in advance. Please give at least 24 hours' notice to move a session; with less notice the session is treated as delivered, except in an emergency. If we need to move a session we will offer an alternative within seven days. Bundled sessions must be used within three months of the start date unless we agree otherwise.

6. Cancellation and refunds

Fees are paid for work and for capacity reserved for you, and are non-refundable. Refunds are not given except in exceptional circumstances, and whether circumstances are exceptional, and what refund if any is appropriate, is at the sole discretion of Vihara Studio. You may end an engagement at any time by written notice; fees already paid are not returned, work completed to that date is handed over, and nothing further is due. The Engine run continues month by month and either party may end it with 30 days' written notice.

7. Your responsibilities

You will give us accurate information, timely feedback and access to the people, accounts and materials we reasonably need; attend sessions prepared; and make the decisions that are yours to make. Delays on your side may move the timetable but do not change the fee. You confirm that any material you give us (text, images, data, customer lists) is yours to use and does not infringe anyone else's rights, and you will compensate us for any claim arising from material you supplied.

8. Nature of the work, and what it is not

We give commercial, strategic and marketing advice based on experience and judgement. We do not give legal, tax, accounting, financial, investment, medical or psychological advice, and nothing we say or write should be relied on as such; take advice from a qualified professional in those areas before acting. The Life is personal development work with a commercial purpose; it is not therapy, counselling or medical treatment, and it is not a substitute for them. If you are experiencing distress or a mental-health difficulty, please seek appropriate professional support. All decisions about your life and your business, and the results of them, are yours.

9. No guarantee of results

Business outcomes depend on many things outside our control: your market, your execution, your competitors, the economy, the platforms we build on. We will do the work with skill and care, and we make no promise, guarantee or warranty of any particular result, revenue, profit, ranking, lead volume, funding or other outcome. Any figures, forecasts or examples we share, including our own results, are illustrations, not predictions.

10. Limitation of liability

To the fullest extent permitted by law: (a) we are not liable for any indirect or consequential loss, or for loss of profit, revenue, business, opportunity, goodwill, data or anticipated savings, however arising; (b) our total liability to you for all claims arising out of or in connection with an engagement, whether in contract, tort or otherwise, is limited to the fees you have actually paid us for that engagement in the three months before the event giving rise to the claim; and (c) we are not liable for the acts, omissions, outages or policy changes of third parties, including advertising platforms, software providers, payment processors, hosting services and social networks. Nothing in these terms excludes or limits liability for fraud, for gross negligence, or for anything else that cannot be excluded under applicable law.

11. Confidentiality

Each of us will keep the other's confidential information confidential, use it only for the engagement, and not disclose it except to advisers and service providers who need it and are bound by similar obligations, or where the law requires. This continues for three years after the engagement ends. We will sign a reasonable non-disclosure agreement before we start if you ask for one.

12. Use of AI and other tools

We use artificial-intelligence systems and other software tools in researching, analysing, drafting and producing our work, under our direction and review. We do not share one client's information with another. You accept that such tools are used in delivering the services. We remain responsible for the work we deliver to you.

13. Intellectual property

When you have paid in full for an engagement, you own the final deliverables we created specifically for you: your positioning, story, offer, plans, website content, campaign material and similar. We keep ownership of everything that existed before the engagement or that we develop for general use: our methods, frameworks, templates, exercises, prompts, systems, know-how and tools. You have a permanent licence to use anything of ours that is embedded in your deliverables, for the purposes of your business. Until payment in full, all deliverables remain ours. Third-party materials, such as stock images, fonts, themes and software, are subject to their own licences.

14. Showing the work

We may name you as a client and describe the work we did together, in general terms, in our own marketing, unless you tell us in writing that you would rather we didn't. We will not publish your confidential information or specific figures without your consent.

15. Ending an engagement for breach

Either party may end an engagement immediately by written notice if the other commits a material breach of these terms and, where it can be remedied, fails to remedy it within 14 days of being asked. Sections 8 to 14 and 17 to 19 survive the end of any engagement.

16. Events beyond our control

Neither of us is responsible for delay or failure caused by events outside our reasonable control, including illness, natural events, power or internet failure, platform outages or government action. We will tell you promptly and agree a sensible way forward.

17. Our relationship

We are an independent contractor, not your employee, partner, agent or fiduciary. Neither of us may bind the other. You will not ask us to act in a way that is unlawful in Thailand or in your country.

18. Governing law and disputes

These terms and every engagement are governed by the laws of the Kingdom of Thailand. If a dispute arises, we will each first try in good faith to resolve it by discussion within 30 days. Failing that, the courts of Thailand have exclusive jurisdiction, and you agree to that jurisdiction. This does not prevent either of us from seeking urgent protective relief in any court.

19. General

These terms and your quotation are the whole agreement between us and replace anything said or written before. If any part is found unenforceable, the rest still applies. A failure to enforce a right is not a waiver of it. Neither party may transfer the agreement without the other's consent, except that we may use subcontractors and service providers under our supervision. We may update these terms from time to time; the version in force when you confirm a quotation applies to that engagement. Notices may be given by email or by the messaging channel we are using with you.

6. How long we keep it

Personal notes from The Life sessions: deleted or returned to you within 12 months of the engagement ending, unless you ask us to keep them.

7. Security
